The Framework
Six dimensions of self-leadership — and the meta-competence that sits above them all
Every leader has six internal strategies for navigating pressure, people, and decisions. Under stress, most of us default to one or two — and lose access to the rest. That narrowing is what makes leaders feel stuck, repetitive, or ineffective despite genuine effort.
The Unmasked framework identifies these six strategies — not as personality types, but as available modes of operating. Each one is legitimate. None is sufficient alone. The question isn't which strategy is "right," but which ones you're overusing and which ones you've stopped reaching for.
How you explain who you are and why things happen. The narratives you carry about your role, your identity, and what's possible.
How you analyze, interpret, and make sense of situations. The assumptions you treat as facts and the conclusions you draw automatically.
How you use willpower, discipline, and control. The drive to take responsibility and act — even when it means overriding what you actually need.
How you use emotions, empathy, and connection to navigate. The instinct to read the room, protect relationships, and let feeling guide action.
How your body reacts to pressure, stress, and challenge. The physical signals — tension, fatigue, activation — that shape how you show up before your mind has a say.
How you create distance, observe patterns, and see the bigger picture. The ability to rise above — which serves you until it becomes a way of disengaging.
At the centre of these six dimensions sits a meta-competence: the ability to notice which strategy is running you — and to consciously choose a different one when the situation demands it. This is the Unmasked position. Not the absence of strategy, but the freedom to choose.
Why I use this in coaching
Most leadership development touches one or two of these dimensions — think more clearly, manage your emotions, build resilience. The Unmasked framework works across all six, because real leadership challenges don't stay in one lane.
A leader stuck in a team conflict doesn't just need better communication skills. They might need to question the story they're telling about the conflict, notice the tension in their chest, and step back far enough to see the pattern they keep repeating. That's three dimensions — not one.
The goal isn't to master all six. It's to stop being governed by one. When a leader can see which strategy is driving them and consciously shift — that's when real movement happens.
